SAP modernization is rarely only an SAP project. Finance, operations, supply chain, reporting, customer systems, custom applications and external integrations can all depend on the ERP environment.

That makes the first phase less about choosing a target architecture and more about understanding the system that already exists.

Start with business processes, not technical objects

Map the business processes that matter most:

  • order to cash;
  • procure to pay;
  • record to report;
  • production and costing;
  • inventory;
  • service;
  • billing;
  • planning;
  • master data.

For each process, identify where users leave the system and complete work manually in spreadsheets, email or other applications. Those workarounds often reveal where modernization can create the most value.

Build an integration inventory

List every important interface around SAP.

For each one, document:

  • source and destination;
  • data exchanged;
  • frequency;
  • owner;
  • authentication;
  • error handling;
  • monitoring;
  • business process affected;
  • consequence of failure.

Do not assume that an interface is unimportant because the technology behind it is old. Some of the oldest integrations support the most critical workflows.

Separate system problems from process problems

A new technical platform will not automatically fix:

  • unclear approval rules;
  • duplicate master data;
  • weak ownership;
  • inconsistent business definitions;
  • manual exception handling;
  • reporting disagreements.

Fixing a process before automating it is often cheaper than reproducing the same ambiguity in a new environment.

Review surrounding custom applications

Many SAP estates accumulate satellite applications over time.

Classify them as:

retain — the application still performs a useful function;

refactor — the function is useful but the implementation creates risk;

replace — the capability belongs elsewhere or is no longer needed;

integrate differently — keep the application but redesign the interface.

Make data ownership explicit

Modernization exposes long-standing data ambiguity.

Before migration or integration redesign, decide:

  • who owns customer master data;
  • who owns material/product data;

  • how downstream reporting receives trusted data.

Plan testing around complete processes

Testing individual configurations is not enough.

End-to-end scenarios should cross systems.

  3. fulfillment;
  4. integration with surrounding systems;
  5. billing;
  6. financial posting;
  7. reporting;
  8. exception handling.

The purpose is to validate that the business can still operate, not simply that a screen works.

Create a cutover and rollback strategy early

Do not leave cutover planning until the final weeks.

Define:

  • data freeze windows;
  • migration sequence;
  • integration switchovers;
  • user access changes;
  • reconciliation;
  • business validation;
  • rollback conditions;
  • communication ownership.

Modernize in phases when risk is high

A phased roadmap can separate:

  • process cleanup;
  • integration stabilization;
  • data remediation;
  • infrastructure/platform changes;
  • application modernization;
  • analytics improvements;
  • automation.
